What it is

A Stay Interview is a structured, one-on-one conversation a manager holds with a current employee to understand what keeps them engaged — and what might eventually drive them away. Unlike an exit interview, which happens after the damage is done, stay interviews are preventive. Think of them as regular check-ins with an honest agenda: what's working, what isn't, and what would make you want to stay another two years?

Why it matters

Replacing a mid-level employee can cost anywhere from 50–200% of their annual salary when you add up recruiting, onboarding, and lost productivity. Stay interviews surface the friction points — a frustrating process, a missing growth path, a team dynamic that's quietly souring — while there's still time to act. They also send a signal that matters just as much as the data: you are worth a real conversation.

How to put it into practice

  • Schedule intentionally. Block 30 minutes per person, once or twice a year. Don't roll it into a performance review — that changes the energy entirely.
  • Ask open questions. Try: "What's the best part of your week right now?" and "What's one thing that would make your work feel more meaningful?" Silence is okay. Let people think.
  • Take notes and follow through. If someone says they feel invisible on the team, act on it — even if that just means creating a standing space for their ideas in your weekly Slack standup.
  • Close the loop fast. Within a week, share one concrete thing you're doing with what you heard. No action turns a stay interview into a trust-eroding exercise.
  • Pair it with ongoing recognition. Employees who feel regularly seen — through day-to-day recognition in tools they already use — come into stay interviews with more goodwill and more candor. The conversation lands differently when appreciation isn't a stranger.

Watch out for

The most common failure mode is treating the stay interview as a formality. If managers ask the questions but don't change anything, employees notice — fast. One hollow stay interview can do more damage than never having the conversation at all. The goal isn't to collect answers; it's to act on them.
